Companies Replaced Workers with AI. Now They Want Them Back.
You can automate the process, but you can’t automate the presence.
The biggest companies in the world ran the experiment. They cut people, plugged in machines, and waited for the savings to roll in. And now more than half of them wish they hadn't.
The headlines speak for themselves. "AI Layoffs Are Backfiring." "55 Percent of Leaders Regret AI Layoffs." "We laid him off. Then we hired him back."
Forrester found that 55% of employers who made AI-driven layoffs regret it. Two out of three are already rehiring. And a third of them spent more on restaffing than they saved from the cuts in the first place.
The company Klarna cut 700 customer service employees and replaced them with a chatbot. Response times dropped. Costs dropped. But so did quality. The bots gave fast, confident, wrong answers about people's money. Over 900 complaints hit the Better Business Bureau. By mid-2025, they were quietly hiring humans back. Their CEO eventually admitted they focused too much on cost, and their quality of service suffered.
IBM replaced nearly 8,000 HR employees with an AI platform. It handled 94% of cases perfectly. But the other 6% required what only a person could do. And at IBM's scale, that 6% represented tens of thousands of high-risk cases a year.
Gartner surveyed 350 global executives and found that 80% of large companies had cut jobs in favor of AI, but those companies didn't perform any better than the ones that didn't. They didn't make more money. They just made things less human.
This is the perspective that I’ve been teaching and want to reinforce here. Let machines handle the tasks and let people handle the people. You can automate the process, but you can’t automate the presence. What makes a company great has never been its technology. It's the people who show up, who care, and who make other people feel like they matter.
The success of your organization won’t come from replacing people, but by developing the best people. Let the competition be artificial while yours is authentic, and see who wins.
